A Rhetorical Shift."},"content":{"rendered":"<h2>Clients frequently contact us about facilitating a meeting or workshop on behalf of an individual or organization.<span class=\"Apple-converted-space\">\u00a0<\/span>It might be a large, multi-national firm planning a complicated, and potentially expensive, deliverable. It could be a small, nonprofit organization seeking to get the most out of their busy board member&#8217;s time. While one organization seeks someone with the methodologies to lead their meeting, another seeks a meeting designer. In both cases, they want <span class=\"Apple-converted-space\">someone with the knowledge and skills necessary to make their meeting quicker and more impactful.<\/span><\/h2>\n<p><span style=\"font-size: 14pt;\">Methodologist or Meeting Designer? Since it\u2019s not likely all groups use the same term, should we adjust?<span class=\"Apple-converted-space\">\u00a0<\/span>Given the nature of increasing diversity among participants, EFL (English as the fourth or fifth language) replaces ESL (English as a Second Language).<span class=\"Apple-converted-space\">\u00a0<\/span>Therefore, the clearest route keeps it simple.<span class=\"Apple-converted-space\">\u00a0<\/span>It may be tough to replace the term \u2018deliverable\u2019 with the term \u2018goal.\u2019<span class=\"Apple-converted-space\">\u00a0<\/span>It may be even tougher to replace the term \u2018methodologist\u2019 with the phrase &#8216;meeting designer&#8217;.<span class=\"Apple-converted-space\">\u00a0<\/span>However, make the shift immediately.<\/span><\/p>\n<h3><b>Make Your Language \u201cGrandma\u201d Friendly<\/b><\/h3>\n<p><span style=\"font-size: 14pt;\">My grandmother might not understand the term &#8220;methodologist,&#8221; but she will think she understands meeting designers.<span class=\"Apple-converted-space\">\u00a0<\/span>Likewise, she would cast an evil eye at the term \u2018deliverable\u2019 while comfortably absorbing the expression&#8211;meeting goal.<\/span><\/p>\n<h3><b>Skills of a Meeting Designer<\/b><\/h3>\n<div id=\"attachment_10945\" style=\"width: 457px\" class=\"wp-caption alignleft\"><a class=\"dt-pswp-item\" href=\"https:\/\/mgrush.com\/blog\/wp-content\/uploads\/2020\/01\/MEETING-DESIGN2.png\" target=\"_blank\" rel=\"noopener noreferrer\" data-dt-img-description=\"It Begins with a Meeting Designer\"><img wpfc-lazyload-disable=\"true\" loading=\"lazy\" decoding=\"async\" aria-describedby=\"caption-attachment-10945\" class=\"wp-image-10945 size-full\" src=\"https:\/\/mgrush.com\/blog\/wp-content\/uploads\/2020\/01\/MEETING-DESIGN2.png\" alt=\"Begin with a Meeting Designer\" width=\"447\" height=\"448\" \/><\/a><p id=\"caption-attachment-10945\" class=\"wp-caption-text\"><center><span style=\"font-size: 10pt;\">It Begins with a Meeting Designer<\/span><\/center><\/p><\/div>\n<p><span style=\"font-size: 14pt;\">Primarily, a meeting designer needs to know the meeting goal\u2014WHAT to design, build, or agree upon that will thrill the executive sponsor and excite the other stakeholders (people in the meeting).<\/span><\/p>\n<p><span style=\"font-size: 14pt;\">Once you clarify the DONE of your meeting, consider the participants, their areas of expertise, group dynamics, and potential dysfunction.<span class=\"Apple-converted-space\">\u00a0<\/span>The tools selected for use during the meeting reflect the needs and abilities of the participants, their level of cooperation, and other constraints such as time and space.<\/span><\/p>\n<h4><b>Progress or Breakthrough?<\/b><\/h4>\n<p><span style=\"font-size: 14pt;\">To what extent do creativity, breakthroughs, and innovation contribute? True design allows for inspiration that requires &#8220;empathetic thinking, human-centered activities, and getting people to work together.&#8221;*<span class=\"Apple-converted-space\">\u00a0 <\/span>Remember, nobody can be smarter than everybody because participants leverage one another&#8217;s strengths to build a solution that did not walk into the room.<\/span><\/p>\n<p><span style=\"font-size: 14pt;\">If simply getting the work done satisfies, use tried and proven tools such as <a href=\"https:\/\/mgrush.com\/blog\/dq-spider\/\" target=\"_blank\" rel=\"noopener noreferrer\">DQ Spider<\/a>,\u00a0<a href=\"https:\/\/mgrush.com\/blog\/facilitate-prioritization-moscow\/\" target=\"_blank\" rel=\"noopener noreferrer\">Power Balls<\/a>, <a href=\"https:\/\/mgrush.com\/blog\/speed-of-decision-making\/\" target=\"_blank\" rel=\"noopener noreferrer\">Perceptual Mapping<\/a>, and <a href=\"https:\/\/mgrush.com\/blog\/quantitative-swot\/\" target=\"_blank\" rel=\"noopener noreferrer\">Quantitative SWOT<\/a> analysis.<span class=\"Apple-converted-space\">\u00a0<\/span>However, for the extra reach, get out of your comfort zone and experiment with the <a href=\"https:\/\/mgrush.com\/blog\/creativity-tool\/\" target=\"_blank\" rel=\"noopener noreferrer\">Creativity<\/a> tool, <a href=\"https:\/\/mgrush.com\/blog\/meeting-graphics\/\" target=\"_blank\" rel=\"noopener noreferrer\">Coat of Arms<\/a> method, and many more tools such as may be found at <a href=\"http:\/\/www.liberatingstructures.com\/ls-menu\" target=\"_blank\" rel=\"noopener noreferrer\">Liberating Structures<\/a> or <a href=\"http:\/\/www.mycoted.com\/Category:Creativity_Techniques\" target=\"_blank\" rel=\"noopener noreferrer\">Mycoted<\/a>, both accessible through our \u201c<a href=\"https:\/\/mgrush.com\/blog\/special-meeting-break\/?preview_id=10898&amp;preview_nonce=da01d3f54e&amp;_thumbnail_id=10906&amp;preview=true\" target=\"_blank\" rel=\"noopener noreferrer\">20 Worthwhile Bookmarks<\/a>\u201d found in our <a href=\"https:\/\/mgrush.com\/blog\/\" target=\"_blank\" rel=\"noopener noreferrer\">Best Practices<\/a> articles.<\/span><\/p>\n<h4><b>Leverage Proven Structure \u2014 Decision-Making for Example<\/b><\/h4>\n<p><span style=\"font-size: 14pt;\">Assemble or sequence your tools and activities around a proven structure.<span class=\"Apple-converted-space\">\u00a0<\/span>For example, consensual decision-making requires at least three components that can be built any which way from using Post-it\u00ae Notes to submitting notes electronically, including:<\/span><\/p>\n<ol>\n<li><span style=\"font-size: 14pt;\"><a href=\"https:\/\/mgrush.com\/blog\/common-purpose\/\" target=\"_blank\" rel=\"noopener noreferrer\">Purpose<\/a> of the <em>Object<\/em>:<span class=\"Apple-converted-space\">\u00a0<\/span>(Note: NOT the purpose of the meeting.<span class=\"Apple-converted-space\">\u00a0<\/span>You better know the purpose of the meeting before you go any further).<span class=\"Apple-converted-space\">\u00a0<\/span>As a simple and concrete example, if the meeting intends to decide on a gift for someone retiring, <em>what captures the purpose of the gift<\/em>?<span class=\"Apple-converted-space\">\u00a0<\/span>(eg., gag gift, keepsake, memorable experience, etc.)<\/span><\/li>\n<li><span style=\"font-size: 14pt;\"><a href=\"https:\/\/mgrush.com\/blog\/why-what-how\/\" target=\"_blank\" rel=\"noopener noreferrer\">Options<\/a>:<span class=\"Apple-converted-space\">\u00a0 <\/span>From which to choose.<span class=\"Apple-converted-space\">\u00a0<\/span>Amazon provides lots of options as well as competitors in brick stores such as Target\u00ae and CVS\u00ae.<\/span><\/li>\n<li><span style=\"font-size: 14pt;\"><a href=\"https:\/\/mgrush.com\/blog\/decision-quality\/\" target=\"_blank\" rel=\"noopener noreferrer\">Decision Criteria<\/a>:<span class=\"Apple-converted-space\">\u00a0 <\/span>Factors that must be considered when selecting among the competing options.<span class=\"Apple-converted-space\">\u00a0<\/span>For gift-giving, to what extent it appeal to the recipient, provide a sense of reward and recognition, etc?<span class=\"Apple-converted-space\">\u00a0<\/span>Note that many groups fail to separate the options from the criteria and thus, prioritize their options.<span class=\"Apple-converted-space\">\u00a0<\/span>The way our minds operate, we prioritize our criteria and apply prioritized criteria against our options.<span class=\"Apple-converted-space\">\u00a0<\/span>For example, if you are selecting a new garment, size may be more important than fabric.<\/span><\/li>\n<\/ol>\n<p><span style=\"font-size: 14pt;\">While your meeting design may call for various and creative means of generating gift ideas, eventually options must be compared with the prioritized decision criteria to build consensual agreement and understanding. Smashing your options and criteria together can also rely on various methods, for example:<\/span><\/p>\n<ul>\n<li><span style=\"font-size: 14pt;\"><a href=\"https:\/\/mgrush.com\/blog\/dq-spider\/\" target=\"_blank\" rel=\"noopener noreferrer\">DQ Spider<\/a><\/span><\/li>\n<li><span style=\"font-size: 14pt;\"><a href=\"https:\/\/mgrush.com\/blog\/decision-matrix\/\" target=\"_blank\" rel=\"noopener noreferrer\">Decision Matrix<\/a><\/span><\/li>\n<li><span style=\"font-size: 14pt;\"><a href=\"https:\/\/mgrush.com\/blog\/perceptual-map\/\" target=\"_blank\" rel=\"noopener noreferrer\">Perceptual Map<\/a><span class=\"Apple-converted-space\">\u00a0<\/span><\/span><\/li>\n<li><span style=\"font-size: 14pt;\"><a href=\"https:\/\/mgrush.com\/blog\/facilitate-prioritization-moscow\/\" target=\"_blank\" rel=\"noopener noreferrer\">Power Balls<\/a><\/span><\/li>\n<li><span style=\"font-size: 14pt;\"><a href=\"https:\/\/mgrush.com\/blog\/olympic-scoring\/\" target=\"_blank\" rel=\"noopener noreferrer\">Scorecard<\/a> (weighted criteria)<\/span><\/li>\n<li><span style=\"font-size: 14pt;\"><a href=\"https:\/\/mgrush.com\/blog\/payoff-matrix\/\" target=\"_blank\" rel=\"noopener noreferrer\">etc<\/a>.<\/span><\/li>\n<\/ul>\n<h4><b>Leverage Proven Structure \u2014 Problem-Solving for Example<\/b><\/h4>\n<p><span style=\"font-size: 14pt;\">For problem-solving or gap analysis, the tried and proven structure suggests:<\/span><\/p>\n<ol>\n<li><span style=\"font-size: 14pt;\"><a href=\"https:\/\/mgrush.com\/blog\/common-purpose\/\" target=\"_blank\" rel=\"noopener noreferrer\">Purpose<\/a> of the <em>Object<\/em> of the Meeting:<span class=\"Apple-converted-space\">\u00a0<\/span>If you build a plan to solve burnout in the IT service department, first determine <em>the purpose of the IT service department.<\/em><span class=\"Apple-converted-space\">\u00a0<\/span>Since all plans reflect WHO does WHAT, to determine the value of the WHAT (or action), determine to what extent it supports the purpose.<span class=\"Apple-converted-space\">\u00a0<\/span>Always begin with the WHY (purpose and input) to generate consensual agreement about the WHAT (action and output).<\/span><\/li>\n<li><span style=\"font-size: 14pt;\"><a href=\"https:\/\/mgrush.com\/blog\/quantitative-swot\/\" target=\"_blank\" rel=\"noopener noreferrer\">Current Situation<\/a>:<span class=\"Apple-converted-space\">\u00a0 <\/span>Where are we now?<span class=\"Apple-converted-space\">\u00a0<\/span>What does the problem look like? Describe the problem condition, etc.<\/span><\/li>\n<li><span style=\"font-size: 14pt;\"><a href=\"https:\/\/mgrush.com\/blog\/real-win-worth\/\" target=\"_blank\" rel=\"noopener noreferrer\">Optimal<\/a> Situation:<span class=\"Apple-converted-space\">\u00a0 <\/span>Where do we want to be?<span class=\"Apple-converted-space\">\u00a0<\/span>What does the solution state look like? Describe the ideal or optimal condition, etc.<\/span><\/li>\n<li><span style=\"font-size: 14pt;\"><a href=\"https:\/\/mgrush.com\/blog\/normalize-discussions\/\" target=\"_blank\" rel=\"noopener noreferrer\">Symptoms<\/a>:<span class=\"Apple-converted-space\">\u00a0 <\/span>What are we observing that indicates a problem exists?<span class=\"Apple-converted-space\">\u00a0<\/span>For example, burnout among the IT Service Department &#8212; tardiness, wrong tools, red-eye, etc.<\/span><\/li>\n<li><span style=\"font-size: 14pt;\"><a href=\"https:\/\/mgrush.com\/blog\/root-cause-analysis\/\" target=\"_blank\" rel=\"noopener noreferrer\">Causes<\/a>:<span class=\"Apple-converted-space\">\u00a0 <\/span>For each symptom, there could be more than one cause.<span class=\"Apple-converted-space\">\u00a0<\/span>Since plans should be focused on causes rather than symptoms, develop a list of potential causes.<\/span><\/li>\n<li><span style=\"font-size: 14pt;\"><a href=\"https:\/\/mgrush.com\/blog\/normalize-discussions\/\" target=\"_blank\" rel=\"noopener noreferrer\">Mitigation<\/a>:<span class=\"Apple-converted-space\">\u00a0 <\/span>Once the problems are understood, then ONE AT A TIME ask about potential solutions.<span class=\"Apple-converted-space\">\u00a0<\/span>You CANNOT ask, \u201cWhat are the ALL the actions we should take to address ALL the causes?\u201d<span class=\"Apple-converted-space\">\u00a0 <\/span>Be prepared to sharpen the question even further. For example, if fatigue is a major cause of burnout, there are at least four questions to ask . . .<\/span><\/li>\n<\/ol>\n<ul>\n<li style=\"list-style-type: none;\">\n<ul>\n<li><span style=\"font-size: 14pt;\">What can the service technician do to help prevent fatigue? (e.g., diet)<\/span><\/li>\n<li><span style=\"font-size: 14pt;\">What can management do to help prevent fatigue? (e.g., ergonomics)<\/span><\/li>\n<li><span style=\"font-size: 14pt;\">What can the service technician do to help cure fatigue? (e.g., earlier to bed)<\/span><\/li>\n<li><span style=\"font-size: 14pt;\">What can management do to help cure fatigue? (e.g., hire more resources)<\/span><\/li>\n<\/ul>\n<\/li>\n<\/ul>\n<h3><b>Meeting Designer Creativity<\/b><\/h3>\n<p><span style=\"font-size: 14pt;\">To obtain answers to the questions above, you can leverage numerous tools and methods, from individual Post-It Notes to group-built illustrations.<span class=\"Apple-converted-space\">\u00a0<\/span>When it comes to HOW you reach the group goal, there is more than one right answer.<span class=\"Apple-converted-space\">\u00a0<\/span>There is a wrong answer, however, and that is if you don\u2019t know the HOW when your meeting starts.<\/span><\/p>\n<blockquote><p><span style=\"font-size: 14pt;\">\u201cBeing a meeting designer helps you push people beyond their conventional thought patterns by using human-centered design methods, playfulness and visualization.\u201d*<\/span><\/p><\/blockquote>\n<h4><b>Facilitating Meeting Design<\/b><\/h4>\n<p><span style=\"font-size: 14pt;\">Practically speaking, given a well-planned and scripted meeting design, I could facilitate the meeting for you.<span class=\"Apple-converted-space\">\u00a0<\/span>The role of facilitator differs from the role of meeting designer.<span class=\"Apple-converted-space\">\u00a0<\/span>Many link the facilitator to the metaphor of a referee.<\/span><\/p>\n<p><span style=\"font-size: 14pt;\">Another analogy we frequently use involves a music conductor.<span class=\"Apple-converted-space\">\u00a0<\/span>Though they are responsible for all of the musical attributes of a composition or recording, they do not play the instruments. They depend on their musicians.<\/span><\/p>\n<p><span style=\"font-size: 14pt;\">As the facilitator, you police the process. While the <a href=\"https:\/\/mgrush.com\/blog\/facilitator-training\/\" target=\"_blank\" rel=\"noopener noreferrer\">role<\/a> of the facilitator demands neutrality, the facilitator should demand equality among participants.<span class=\"Apple-converted-space\">\u00a0<\/span>All must be treated fairly and with the same amount of deference.<span class=\"Apple-converted-space\">\u00a0<\/span>Participants should leave their egos and titles in the hallway.<span class=\"Apple-converted-space\">\u00a0<\/span>Whether on board for 22 days or 22 years, treat participants&#8217; input equally.<\/span><\/p>\n<blockquote><p><span style=\"font-size: 14pt;\"><em>We\u2019ve learned from one of our alumni that, in some facilitated sessions, the Joint Chiefs of Staff wear sweaters to hide rank.<span class=\"Apple-converted-space\">\u00a0<\/span>Everyone receives permission and encouragement to speak freely.<span class=\"Apple-converted-space\">\u00a0<\/span>Removing distractions ensures that everyone gets heard and enables your group to build traction.<\/em><\/span><\/p><\/blockquote>\n<h3><b>Start with Primary Form to Convey Meaning<\/b><\/h3>\n<p><span style=\"font-size: 14pt;\">While <a href=\"https:\/\/mgrush.com\/blog\/stop-saying-i\/\" target=\"_blank\" rel=\"noopener noreferrer\">rhetoric<\/a> relies primarily on the words communicated in meetings, other methods are equally satisfactory.<span class=\"Apple-converted-space\"> L<\/span>ook at the various means of communicating the meaning behind the words used:<\/span><\/p>\n<ul>\n<li><span style=\"font-size: 14pt;\"><em><strong>Iconic<\/strong><\/em> (or, <em><strong>Symbolic<\/strong><\/em>) \u2014 Icons and symbols project intent and meaning, and many have become universal to leapfrog challenges associated with narrative approaches.<span class=\"Apple-converted-space\">\u00a0<\/span>Street signs, bathroom symbols, and public transportation indicators project meaning and intent, frequently without much room for misunderstanding (take the STOP sign for example).<span class=\"Apple-converted-space\">\u00a0<\/span><\/span><\/li>\n<li><span style=\"font-size: 14pt;\"><em><strong>Illustrative<\/strong> <\/em>\u2014 Drawings, illustrations, and other creative artwork reflect meaning, intent, and purpose.<span class=\"Apple-converted-space\">\u00a0<\/span>Note that a picture of a bird provides a more powerful way of understanding a bird than a narrative description.<span class=\"Apple-converted-space\">\u00a0<\/span><\/span><\/li>\n<li><span style=\"font-size: 14pt;\"><em><strong>Non-verbal<\/strong><\/em> \u2014 Needless to say, much of the information in a meeting transfers through body signals, openness (or closeness), shifting eyebrows, frowns of disapproval grins of approval, etc.<span class=\"Apple-converted-space\">\u00a0<\/span>Hand gestures alone help explain the verve and passion or intensity behind some meeting participants\u2019 claims.<\/span><\/li>\n<li><span style=\"font-size: 14pt;\"><strong>Numeric<\/strong> \u2014 We built our quantitative SW-OT analysis to describe the Current Situation numerically, thus avoiding initially some of the emotion and passion that can bog groups down.<span class=\"Apple-converted-space\">\u00a0<\/span>By starting with numbers, instead of words, participants strive to understand rather than trying to be understood.<\/span><\/li>\n<li><span style=\"font-size: 14pt;\"><em><strong>Others<\/strong><\/em> \u2014Dance, music, and other forms of expression also communicate meaning and intent, although most of us rarely engage other methods for expressing intent beyond the first five mentioned above.<\/span><\/li>\n<\/ul>\n<h3 style=\"text-align: center;\">TODAY\u2019s QUOTE<\/h3>\n<blockquote>\n<h4 style=\"text-align: center;\">\u201cThe biggest communication problem: we don\u2019t listen to understand, rather we listen to reply.\u201d^<\/h4>\n<\/blockquote>\n<h3><b>Meeting Design Structure Increases Flexibility<\/b><\/h3>\n<p><span style=\"font-size: 14pt;\">Without meeting design structure, we are not flexible, more like\u00a0loosey-goosey.<span class=\"Apple-converted-space\">\u00a0<\/span>Meeting design structure enables us to take the scenic route with the understanding that if it dead ends, or becomes boring, we have a path wherewith to return.<\/span><\/p>\n<p><span style=\"font-size: 14pt;\">Look at your normal meeting \u2018<a href=\"https:\/\/mgrush.com\/blog\/bad-meetings\/\" target=\"_blank\" rel=\"noopener noreferrer\">discussion<\/a>\u2019 ( a term closely related to concussion and percussion).<span class=\"Apple-converted-space\"> Without a facilitator or leader, p<\/span>eople discuss relevant items and gather some useful information. But the meeting ends, not after building a resolution, but when the time runs out.
